Possibly most importantly share your

  • Expectations you have of them AND all employees - aka - if you’re expecting them to be available 24 x 7, say so.  

  • Struggles you have as an department/ organization (your warts and scars) 

  • The things that keep you up at night

Give them the full picture. Not just the pretty version. Without that, they’re saying yes to something magical. But it will only be short lived as they will experience the reality.
